The situation

What they were actually dealing with.

A European B2B fintech processing over $50M a year had built its product on Bubble and Xano. That stack had taken them from nothing to real volume, which is the part most rebuild stories skip. It had also stopped being able to carry them.

The binding constraint

Two pressures arrived at once. Transaction throughput had plateaued in a way no amount of workflow optimisation moved, and their regulator wanted code-level traceability that a no-code platform could not produce. Neither pressure permitted downtime: this was live money movement.

Ledger first, everything else second

In a payments product the correctness of the ledger is the whole engagement. A double-entry schema with an immutable transaction log was designed and reconciled against the existing data before any interface work began.

Parallel run, not a cutover weekend

The new system ran alongside the old one, processing the same events, with automated reconciliation comparing both. Discrepancies were found and resolved while the old system was still authoritative, which is the only responsible way to move money between stacks.

Traceability designed in, not retrofitted

Every state transition writes an audit record with actor, before, and after. This was built as the mechanism rather than added as a compliance feature, because retrofitting audit trails into an existing system is where most compliance projects overrun.

Cutover in stages, with the old system live

Traffic moved progressively, with the Bubble application kept running and readable throughout as a rollback path. No customer experienced a maintenance window.

For calibration: SOC 2 Type II readiness is commonly quoted as a six-to-twelve-month programme when starting from a system without code-level controls. Passing in the following quarter reflects that the traceability was built into the migration rather than pursued afterwards as a separate project.
